Case Study: Empower U

Eight languages, one blind spot

The Challenge

Empower U is a healthcare organization serving one of New Jersey’s most diverse communities.
With Black staff, Latinx staff, and professionals who collectively spoke more than eight languages,
the organization had built its brand on a powerful, differentiated promise: meeting patients where
they are  in their chosen language. 

It was a genuine competitive edge. But diversity of staff is not the same as inclusion of community.
When Breakfast Culture was brought in, we asked a simple question: Who isn’t in the room? 

The answer was hiding in plain sight. Despite operating in a region with a large and growing Mandarin-speaking population, Empower U had zero Mandarin speakers on staff. The very community their unique selling proposition promised to serve was effectively locked out; not by intention, but by implicit conditioning and the assumption that a visibly diverse team means a complete one. The result was a measurable gap between brand promise and service reality, and unrealized revenue. 

The Solution

Breakfast Culture conducted our Workplace Culture Assessment across myriad audiences and communities.


The audit helped to map Empower U’s service capacity against the actual demographics of the communities they were mandated to serve.
Key actions included: 

  1. Language capacity audit: a full review of patient-facing roles to identify where staff representation and community need diverged. 
     

  2. Community demographic mapping: cross-referencing local population data to surface the Mandarin-speaking gap as a quantifiable business risk and untapped revenue opportunity. 
     

  3. Targeted recruitment and community engagement strategy: connecting Empower U with Mandarin-speaking healthcare professionals and culturally aligned community partners. 
     

  4. Leadership coaching: embedding community demographic data into ongoing hiring, programming, and communications decisions so blind spots get caught before they become missed opportunities. 
     

The Results

  • Increased revenue: as Empower U successfully extended services to a previously unreached Mandarin-speaking community; converting a documented blind spot into a new patient population and revenue stream.
     

  • Expanded community reach: a significant and underserved local population now had access to care in their chosen language, consistent with the organization’s core brand promise.
     

  • USP alignment restored: Empower U’s brand promise finally matched its service reality, strengthening credibility and trust with multicultural communities across the region.
     

  • A replicable framework: for ongoing community demographic review, ensuring future gaps in service are identified and addressed proactively.
